Context
In a multi-site industrial context, management wanted to accelerate the digitalization shop floor with a coherent MES trajectory. The main risk was not the choice of the tool, but the ability to standardize enough without ignoring local constraints.
Challenge
The sites used heterogeneous reporting, quality control, performance monitoring and reporting practices. Interfaces with SAP were partially documented and the indicators did not allow for comparison of the lines with each other.
Intervention
The intervention consisted in framework the use cases, define the ERP/MES/shop floor border, build a matrix of local variants, clarify the data prerequisites and propose a governance of deployment in waves.
Deliverables
Scoping folder, flow mapping, backlog use case, matrix interfaces, pilot criteria, governance model and value indicators.
Expected result
The trajectory made it possible to move from a tool logic to a program logic: standard, decisions, adoption, interfaces and value capture.
